The 4-Week Recovery Playbook

Week 1: Triage & Stabilize

Before fixing anything, we stop the bleeding. Deploy the current code to a stable environment (even if it's broken). Set up error tracking (Sentry or equivalent) so we can see what's actually failing in production. Fix any data-loss bugs immediately — everything else waits. Document what exists: database schema, API endpoints, user flows, deployment procedures. At the end of Week 1, we have a complete inventory of the system's current state.

Week 2: Audit & Prioritize

The code audit answers three questions: What works? (Keep it — don't rewrite working code out of aesthetic preference.) What's dangerous? (Security holes, SQL injection, unencrypted passwords, exposed API keys — fix immediately.) What's blocking launch? (Identify the 3-5 critical bugs preventing the software from being usable.) The output is a prioritized remediation list ranked by risk and business impact.

Week 3: Rebuild Critical Path
